What happens when an AI output passes conventional evaluation — but real users still cannot understand, trust, or act on it in context?

The situation

QuorLoop ran Sprint Zero, a live Evaluation Sprint on a customer-facing AI onboarding chatbot for Flowboard, a project management tool.

The chatbot was designed to help new users set up their first project and understand what to do next.

The technical baseline returned confidence: the chatbot stayed on task, produced coherent responses, and did not trigger obvious errors. Based on the evaluators used, the interaction appeared to be working.

But could real users understand, trust, and act on the guidance without already knowing how the product worked?
What real users found

When real users completed the onboarding flow, a different picture emerged. The instructions were technically coherent, but they assumed product context the user had not yet been given: what Flowboard was for, why the first action mattered, and what successful setup should look like.

All 12 contributors identified missing product context. Eight said they would cancel after the trial. Only four could see themselves continuing with the product.

The problem was not that the chatbot gave incorrect instructions.

The problem was that it gave correct instructions before establishing the context users needed to act on them.

The Signal Gap
Technical baseline
Passed
On task, coherent, no obvious errors
Human validation
Not ready
67% would cancel · 100% identified missing context
Signal Gap detected

Correctness did not translate into readiness for real users.

High
Context gap risk

Sprint Zero demonstrated the Signal Gap: the technical baseline showed that the chatbot could produce coherent, on-task responses, while human validation showed that users still lacked the context needed to understand the product and continue.

The gap between technical confidence and observed human response is what QuorLoop is designed to measure.

Recommendation
Add foundational context before setup guidance.
Explain upfront
  • what Flowboard is
  • who it is for
  • what the user has just created
  • why the first action matters
  • what successful setup looks like
  • what the user should do next
